I’m about to share a powerful framework that’s helped our clients position their programs at $5,000-$15,000 – even if they’ve never charged more than $97 before.

I call it the “Million-Dollar Positioning Matrix,” and it’s one of the most potent tools we use at Clients on Demand to help coaches and experts completely transform how they position their offers.

  • Identity Pain: “I’m terrified of failing and having to go back to a 9-5, proving that I don’t have what it takes”

When you address all three levels – especially identity pain – price becomes almost irrelevant. People will pay almost anything to avoid an identity crisis.

Step 2: The Transformation Bridge

This is where you clearly articulate the journey you take clients on:

  • Before State (where they are now)
  • After State (where they want to be)
  • Bridge Statement (how you get them there)

Using our business coach example:

  • Before: Struggling coach working 80 hours/week making $4K/month with no freedom
  • After: Freedom-based business making $30K/month working 15 hours/week
  • Bridge: “We help coaches transform their expertise into high-ticket group programs that sell on autopilot”

The bigger the gap between before and after, the higher you can price your program. Period.

Step 3: The OUTCOME Ladder

This is where you get concrete about the specific outcomes your clients receive:

Time Saved: How much time do you save them?

Money Earned/Saved: How does their financial situation improve?

Pain Eliminated: What specific pains disappear?

Future Problems Prevented: What disasters do they avoid?

For our business coach example:

Time Saved: 65 hours per week reclaimed

Money Earned: $26,000 additional monthly revenue

Pain Eliminated: No more constant hustle, client headaches, or feast-famine cycles

Future Problems Prevented: Burnout, business failure, relationship strain from overwork

When you nail all three components of this matrix, charging premium prices becomes natural – even obvious. People aren’t paying for your time or even your expertise. They’re paying for these specific outcomes and transformations.

The Matrix in Action: Real-World Examples

Let me show you how this works across different niches:

Health Coach Example

Pain Pyramid:

  • Surface: “I want to lose weight”
  • Real: “I’m tired all the time and can’t keep up with my kids”
  • Identity: “I’m afraid I’ll always be the unhealthy parent who dies young and abandons my family”

Transformation:

  • Before: Exhausted, 40 pounds overweight, low energy, bad lab results
  • After: Energetic, ideal weight, playing with kids, perfect health markers
  • Bridge: “We help busy parents reset their metabolism without crazy diets or spending hours in the gym”

Outcome Ladder:

  • Time Saved: No more 2-hour gym sessions or meal prep marathons
  • Money Saved: $4,800/year on medications and doctor visits
  • Pain Eliminated: Joint pain, brain fog, afternoon crashes

  1. Interview your ideal clients: Don’t guess at their pain points. Ask directly what keeps them up at night.
  2. Go three levels deep: When they tell you a problem, ask “And what does that mean for you?” at least three times to get to identity pain.
  3. Define concrete outcomes: Get specific about exactly what changes in their life when they work with you.
  4. Create a clear bridge statement: This should be a single sentence that explains how you take them from before to after.
  5. Test your positioning: Share your new positioning with potential clients and see how they respond. The right positioning creates an immediate “That’s exactly what I need!” response.

When you get this right, your marketing becomes 10x more effective. Your enrollment conversations become easier. And your pricing feels completely justified – both to you and your clients.
